Smartlead Infrastructure Layer: What You Still Need
Introduction
Smartlead is a sequencer. It helps you run cold email campaigns, rotate sending accounts, and work replies. Under Smartlead you still need an infrastructure layer: dedicated domains, mailboxes on a real platform, DNS authentication, a warmup path, and admin control. Teams that treat Smartlead as the whole stack often discover the gap when placement falls and the only levers left in the campaign UI cannot fix DNS, licence type, or a shared SMTP pool.
This guide separates what Smartlead does from what mailbox infrastructure must still provide. It stays neutral on Smartlead as a product. For Smartlead adjacent guides, see Mailboxes for Smartlead: Dedicated Domains and Workspace and Smartlead Dedicated Domains and Mailbox Setup. For the Instantly twin of this framing, see Instantly Infrastructure Layer: What You Still Need.
What Smartlead covers in the stack
Speaking in category terms, not as a scraped feature list:
Campaign creation and sequencing.
Connecting many sending accounts.
Per account send limits and rotation behaviour.
Reply handling workflows.
Campaign level analytics.
Exact labels change as Smartlead ships product. Confirm current capabilities in Smartlead's own docs and UI. Smartlead orchestrates sending. It does not replace owning correctly set up mail domains.
What Smartlead does not replace
- Dedicated domains you control
Cold email should not ride your primary company domain. You still need outbound domains, registration access, and redirects to your main site. See Primary Domain Isolation for Cold Email.
- A named mailbox platform
Connected account is not a platform. Prefer official Google Workspace seats in an organization you admin. Shared SMTP inboxes can connect to a sequencer and still inherit neighbours you never met. See Dedicated Google Workspace vs Shared Cold Email Infra.
- DNS authentication
MX, SPF, DKIM, and DMARC live on the domain, not inside the campaign builder. Google's sender guidelines still apply to mail that hits Gmail: SPF or DKIM and a Postmaster reported spam rate below 0.3% for every sender, plus SPF, DKIM, and DMARC above 5,000 messages a day. See Authentication for Cold Email on Google Workspace.
- Admin security
Password resets, 2FA enforcement, offboarding, and sign in review happen in Google Admin (or equivalent). The sequencer can hold a stale connection after a compromise; it cannot replace admin hygiene.
- Honest capacity planning
Smartlead can enforce per mailbox daily limits you set. Choosing those limits is still on you. Common operator practice stays around roughly 20 to 40 cold sends per warmed mailbox per day including follow ups, with two or three mailboxes per domain. See Google Workspace Sending Limits for Cold Email.
- Warmup policy
Whether warmup runs in Smartlead, at an infra provider, or in a separate tool, someone must own the ramp. Warmup helps build history; it does not forgive bad lists. See Warmup Myths That Waste Cold Email Teams.
If you are weighing Smartlead's own mailbox options
Smartlead's help center describes buying domains and mailboxes through Smartlead. One vendor for both layers can be convenient. It does not change the checklist. Ask the same questions you would ask any provider: platform and licence, whose organization, whose domains, what admin access you get, how DNS is published, how isolation works for agencies. Use Cold Email Infrastructure Provider: How to Choose, and check current details on Smartlead's own site.
What a clean Smartlead plus infra setup looks like
- Dedicated outbound domains authenticated with MX, SPF, DKIM, and DMARC.
- Official Google Workspace mailboxes with 2FA and admin access.
- Density and caps in the operator practice ranges above.
- Mailboxes connected in Smartlead using methods Smartlead documents: typically Sign in with Google (OAuth) or IMAP and SMTP with app passwords. Follow Smartlead's current help articles for the steps.
- Campaigns that rotate across mailboxes and across domains. See Mailbox Rotation for Cold Email Infrastructure.
- Success judged by human replies, bounces, and complaints, not by open rate alone.
Instantly users follow a parallel pattern; ColdMail mailboxes are ready to connect in Instantly and Smartlead using the methods those tools support.
Gaps that show up as Smartlead deliverability problems
Domains never finished DKIM start authentication.
Too many seats on one domain after a volume push.
Shared SMTP bought in a hurry to feed sender slots.
Primary domain added as a sending account.
Caps raised to chase Google's published daily sending limit.
List quality dropped to fill the new capacity.
New domain batches bought without changing the pattern. See Burned Domains: When a New Batch Does Not Help.
Many of these present as sequencer symptoms. The repair is infrastructure and list discipline. See Deliverability Dropped After You Scaled: What Changed.
Decision guide: keep Smartlead, fix the layer under it
Most teams in this search are not trying to rip out Smartlead. They are trying to stop asking the sequencer to fix problems it cannot see. Keep Smartlead for campaigns and replies. Put dedicated Workspace mailboxes, clean DNS, and sane density underneath. Replace Smartlead only if your evaluation is really about sequencing features, not about placement after a volume spike.
Buying checklist under a Smartlead workspace
Platform named (official Google Workspace if you want seats you admin).
Domains transferable and separate from primary brand domains.
Admin console access with 2FA.
SPF, DKIM, DMARC, and MX visible and passing before campaigns.
Per mailbox caps in operator practice ranges; rotation across domains.
Warmup optional and adjustable.
No guaranteed or fixed placement rate in the vendor pitch; ask how any figure is measured.
Where ColdMail fits under Smartlead
ColdMail is the infrastructure layer: official Google Workspace mailboxes on dedicated domains, automated SPF, DKIM, DMARC, and MX, admin panels with 2FA, and provider health indicators for Gmail, Outlook, and Yahoo. AI warmup is available as an optional add on; see coldmail.app for current add on pricing. Multiple organizations are available on supporting plans. There is no shared SMTP pool and no Microsoft 365 mix in the product.
ColdMail is not a sequencer and not a Smartlead competitor in the campaign sense. Mailboxes are ready to connect in Instantly and Smartlead using the methods those tools support, and they work with n8n and other tools.
